Per-event billing during an incident is the worst feeling in software - you are bleeding and the meter is spinning. We moved to flat tiers by retention with a usage cap you set, and churn dropped noticeably. People pay for predictability.
Hard agree. Surprise bills are a trust bomb. A hard cap that drops data instead of charging you is a feature, not a downgrade - say so explicitly in the pricing page.
Generous self-host + paid cloud convenience worked for us as a wedge. The self-host crowd becomes your evangelists and a chunk converts to cloud once they are scaling and do not want to babysit it.
Just be careful the self-host version is not so good that nobody upgrades. Keep collaboration/SSO/retention as the paid line and it works out.
